This is the operational version: the actual sequence for moving SEO work to an Indian team, from scoping through to the first 90 days. It assumes you have already decided to outsource and decided on India.

Nine steps. Realistic timeline from first contact to work starting is three to four weeks.

Step 1: Scope what you are handing over

Decide which of the four workstreams you are outsourcing, because the answer changes who you should hire.

A common and sensible first engagement is technical plus content, holding links back until trust is established.

Step 2: Write down what success means, in numbers

Not “improve rankings”. Something you could put in a contract: “120 organic sessions a month to commercial pages, producing 15 qualified enquiries, within 9 months.”

Agree leading indicators too, because the lagging ones will not move for months: indexation coverage, technical error count, publishing cadence, and link acquisition rate.

Step 3: Set your budget band before hearing any pricing

$500-$1,500/month for local or single-service scope. $1,500-$4,000 for growth-stage. $4,000-$8,000 for multi-location or enterprise. Decide where you sit before the first call so you anchor rather than get anchored.

Below $500/month, the arithmetic does not support senior involvement. If that is your ceiling, buy a one-off audit and a handful of well-written commercial pages instead.

Step 4: Shortlist and screen in writing

Get to five candidates from peer referral rather than searching “best SEO company India”, which surfaces whoever ranks their own site hardest. Then email four questions before any call:

  1. What would you do in the first 30 days on our site?
  2. How many hours a month, split by seniority?
  3. Where do links come from? Three live examples please.
  4. Who owns accounts and content, and what happens on exit?

Written responses filter faster than calls, where sales skill dominates. Two or three of five usually drop out here.

Step 5: Pay two finalists for an audit

$300-$1,500 each in India. You are buying a sample of their thinking, not the document. Compare on prioritisation, specificity to your actual templates, and implementability by your developer.

This step costs a little and replaces months of uncertainty. Most buyers who regret an engagement skipped it.

Step 6: Fix the time-zone protocol before day one

IST is 9.5-10.5 hours ahead of US Eastern, 4.5-5.5 ahead of UK, and 4.5-5.5 behind Sydney.

  • US clients: agree a fixed 2-hour window, typically 8-10am ET / 6.30-8.30pm IST
  • UK clients: the overlap is comfortable, 1-5pm GMT works
  • Australian clients: excellent overlap, most of the working day

Put the window in writing and treat it as a standing meeting slot. Everything outside it is asynchronous, which is a feature: you brief at end of day and review completed work next morning.

Step 7: Build the onboarding pack

This is where most India engagements are won or lost. Two days of your time here saves two months of near-miss output.

  • Market glossary. Your sector’s terminology as your customers say it, including regional variants. “Boiler” vs “furnace”, “solicitor” vs “attorney”, “CV” vs “resume”.
  • Competitor list with a note on why each one matters.
  • Tone samples. Three pieces you would be happy to have published under your name, and one you would not, with reasons.
  • Customer objections. The five things prospects say before they buy. This is the most valuable page in the pack and almost nobody supplies it.
  • Compliance rules. Claims you cannot make, terms you must avoid.
  • Approval workflow. Who signs off content, within how many days.

Step 8: Set up access correctly

You own every account. Grant delegated access; never let the provider create assets under their own ownership.

  • Google Analytics — Editor
  • Search Console — Full user, not Owner
  • Google Business Profile — Manager, not Owner
  • CMS — Editor, or Admin with a named individual account per person
  • Hosting and DNS — do not hand over; give staging access instead

Named individual logins, never a shared one. Revoke on exit is then a two-minute job.

Step 9: Run the first 90 days deliberately

Judge the work at 90 days and the results at six months. If deliverables are late, generic, or unexplained at 90 days, that is sufficient information — do not wait for rankings to confirm it.
