How to Manage an Outsourced SEO Team

The most common cause of a failed SEO outsourcing engagement is not a bad agency. It is a client with nobody managing the relationship. Here is the operating model that works.

The one non-negotiable: a named internal owner

One person, 2-4 hours a week, with authority to approve content and unblock developer work. Without this, approvals stall, tickets sit, and the agency defaults to work that needs no permission — which is the work that matters least.

This person does not need to be an SEO expert. They need to be responsive and able to get decisions made.

The meeting cadence that works

Cadence Length Purpose
Weekly async update Written What shipped, what is blocked, what is next
Fortnightly call 30 min Unblock decisions, review drafts, adjust priorities
Monthly report + call 45 min Performance against KPIs, next month’s plan
Quarterly review 90 min Strategy, budget, what to stop doing

Weekly calls are usually overkill and consume the hours you are paying for. Written weekly updates plus a fortnightly call is the sweet spot.

Managing across time zones

Fix a 2-hour overlap window and treat it as a standing slot. Everything else is asynchronous.

  • Brief at your end of day. Work arrives completed next morning. This is the offshore advantage; use it deliberately.
  • Batch your feedback. Five comments in one message beats five messages across a day the team is asleep for.
  • Agree a genuine-emergency definition and a channel for it. Everything else waits for the window.
  • Never make a decision in a meeting the strategist is not in. It will be relayed badly.

The approval bottleneck, and how to remove it

Content approval is where most engagements slow to a halt. Three fixes:

  1. Set an approval SLA on your side. Five business days, after which the draft is deemed approved. Put it in writing. It is the single highest-leverage change most clients can make.
  2. Approve briefs, not just drafts. Correcting direction at brief stage costs minutes; at draft stage it costs a rewrite.
  3. Delegate approval below the founder. Founder-only approval is the most common bottleneck in small businesses.

What to review, and what to leave alone

Review closely Leave to them
Factual accuracy and claims Keyword targeting decisions
Brand voice and terminology Internal linking structure
Anything customer-facing or regulated Schema and technical markup
New link prospects, if you have brand sensitivities Crawl and indexation fixes
Strategic priorities each quarter Which tools they use

Clients who review everything get slow, expensive engagements. Clients who review nothing get generic ones. Review judgement and facts; leave craft to the specialists.

Early warning signs

  • Reports arrive later each month
  • The named strategist stops attending calls
  • Deliverables reappear as “in progress” across consecutive months
  • Content quality drops after the first two months
  • Questions get answered with metrics rather than explanations
  • You cannot get a straight answer about where a link came from

Raise these at the fortnightly call, in writing, with a specific ask. Most are recoverable if named early and terminal if left for a quarterly review.

Frequently asked questions

How do I manage an outsourced SEO team?

Assign one internal owner with 2-4 hours weekly, run written weekly updates plus a fortnightly call, fix a daily overlap window, set an approval SLA on your own side, and review facts and voice while leaving technical craft to the specialists.

How much of my time will it take?

Two to four hours a week. Mostly content approvals, subject-matter input, and unblocking developer tickets.

How often should we meet?

A written weekly update, a 30-minute fortnightly call, a monthly report and call, and a 90-minute quarterly review. Weekly calls usually consume hours better spent on the work.

What is the biggest bottleneck?

Content approval on the client side. Set a five-business-day approval SLA on yourself, approve briefs as well as drafts, and delegate approval below the founder.

What should I not micromanage?

Keyword targeting, internal linking, schema, crawl fixes, and tooling. Review facts, claims, and brand voice instead. Reviewing everything makes the engagement slow and expensive.
