How to Choose an SEO Outsourcing Company: A 5-Stage Process

Choosing an SEO outsourcing partner is mostly a filtering problem. There are thousands of providers, the good and bad ones make identical claims, and you cannot verify the difference until six months of budget has gone. This is a process for filtering efficiently.

Five stages, roughly three weeks end to end.

Stage 1: Define what you are buying (before you contact anyone)

Most bad engagements start here, not at selection. If you do not know what you need, you will be sold a package.

  • Which disciplines? Technical, content, links, local, or all of them. You do not have to buy everything.
  • What does success look like in numbers? Not “more traffic”. Something like “40 qualified demo requests a month from organic within 12 months”.
  • What is your realistic monthly budget? Decide before you hear pricing, so you are anchoring rather than being anchored.
  • Who owns this internally? Name the person and confirm they have 2-4 hours a week. Without this, nothing else matters.

Stage 2: Build a shortlist of five

Sources that produce better shortlists than a Google search for “best SEO agency”:

  • Ask peers in your industry who they use and, more usefully, who they left
  • Look at who ranks for competitive commercial terms in adjacent industries, then find who did that work
  • Industry Slack and community recommendations, where reputational cost is real
  • Practitioners whose written work you already respect

Agencies ranking for “best SEO agency” are demonstrating they can rank a page. That is weak evidence: it is their own site, their own timeline, and their own risk appetite.

Stage 3: Screen in writing before any call

Send four questions by email. How they respond in writing predicts the engagement better than a call, where sales skill dominates.

  1. What would you do in the first 30 days on our site?
  2. How many hours a month, split by seniority?
  3. Where do your links come from? Please include three live examples.
  4. Who owns the accounts and content, and what happens on exit?

Direct answers advance. Answers that route around the question, or arrive as a generic PDF, do not. This usually removes two or three of five.

Stage 4: The call, with the practitioner present

Insist that whoever will actually run the account joins. If the agency will not do this, that is your answer about the delivery model.

Stage 5: Buy an audit, not a retainer

This is the single most useful step and most buyers skip it. Pay your final two candidates $400-$2,500 each for a technical audit and 90-day plan.

You are not buying the document. You are buying a sample of their thinking, at a fraction of the cost of discovering it over six months. Compare on:

  • Prioritisation. Did they rank issues by business impact, or list everything a crawler found?
  • Specificity. Do the recommendations reference your actual pages and templates, or generic best practice?
  • Implementability. Could your developer act on this without a translation meeting?
  • What they did not say. Good auditors omit low-impact noise. A 90-page document listing every missing alt tag is a tool export.

The audit also gives you a real working sample of communication quality and turnaround before you commit.

Structuring the first engagement

  • 90 days initial, then rolling with 30 days’ notice
  • You own every account — analytics, Search Console, hosting, domain, Google Business Profile — with delegated access granted, never transferred
  • Explicit link policy in the contract: no paid links, no PBNs, monthly report of every new link with live URLs
  • Named strategist written into the agreement, with notice if they change
  • Defined 90-day review judged on work quality and process adherence, not rankings, which do not move that fast
